Self-Hosted Webhook Monitoring Without the Enterprise Price Tag
Last month I priced out Datadog's webhook monitoring for a side project. The quote came back at $450/month for what amounted to: receive webhooks, log them, alert on failures. For a project making $200/month in revenue. Not happening.
This isn't a Datadog hit piece. They build good software for big companies. But if you're running self-hosted OpenClaw agents on a budget (a DigitalOcean droplet, a home server, a Raspberry Pi cluster in your closet), enterprise monitoring pricing is absurd.
Here's what you actually need and what it should cost.
## What enterprise tools charge for
Let's break down what you're paying for with the big monitoring platforms:
**Log ingestion and storage.** Datadog charges per GB of log data ingested. New Relic has a similar model. For high-volume webhook endpoints, this adds up fast. A Stripe integration sending 10,000 events per month generates maybe 50MB of log data. Not much. But the per-GB pricing tiers are designed for enterprise volumes, so the minimum commitment is way above what a small operation needs.
**Custom dashboards.** Building a webhook health dashboard in Grafana Cloud costs $0 for the first 10k metrics. But the moment you want alerting, longer retention, or more than 3 users, you're on a paid plan. PagerDuty starts at $21/user/month just for the alerting layer. These costs compound quietly.
**Integrations.** Most monitoring platforms charge extra for specific integrations or treat them as add-ons. Want Stripe webhook parsing? That's a premium integration. Want Slack alerting? Free, but the webhook endpoint costs extra. Want to replay failed deliveries? Enterprise tier only.
The total for a reasonable webhook monitoring setup on enterprise tools: $200-800/month, depending on volume and features. For a team of 3 running self-hosted agents. That's a hard sell.
## What you actually need
Strip away the enterprise fluff and webhook monitoring has four real requirements:
**Delivery tracking.** Did the webhook arrive? When? What was the HTTP status code? If it failed, what was the error? This is a database table with a few columns. Not sophisticated, but surprisingly few self-hosted tools do it well out of the box.
**Payload logging.** Store the raw webhook body for at least 7 days (30 is better). When something goes wrong, you need to see what was in the payload. You also need this for replay, which is the single most useful debugging feature in any webhook system. Most enterprise tools store payloads for 30-90 days. You probably need 7-14.
**Failure alerting.** When a webhook fails to deliver or your endpoint goes down, you need to know. Not in 15 minutes when you check a dashboard. Right now, in Slack or email or however you consume alerts. The alert should tell you which endpoint failed, what the error was, and how many events were affected.
**Replay.** When you fix a bug that was causing webhook processing failures, you need to reprocess the missed events. Manually re-triggering events from Stripe's dashboard is tedious and error-prone. A replay button that resends stored payloads through your processing pipeline saves hours.
That's it. Four features. You don't need distributed tracing, APM, custom metrics, or machine learning anomaly detection. You need to know if webhooks are arriving and working.
## The DIY approach
You can build this yourself. I've done it. It takes about a weekend and looks roughly like this:
A small HTTP server that receives webhooks, logs them to SQLite or Postgres, and forwards them to your agent. A cron job that checks for failed deliveries in the last 5 minutes and sends a Slack notification. A simple admin page that shows recent deliveries and lets you click "replay" on failed ones.
It works. I ran a version of this for about 6 months. The problems:
The cron-based alerting has a blind spot. If the monitoring server itself goes down, nobody knows until you happen to check. External monitoring fixes this, but now you're monitoring your monitor, and the turtle stack goes on forever.
Replay gets tricky when you need to handle idempotency. If your agent already partially processed a webhook before failing, replaying it might cause duplicates. You need deduplication logic, which adds complexity.
Maintenance adds up. Every time Stripe changes their payload format or adds a new event type, your custom parser needs updating. Every time SQLite hits a performance wall from accumulated logs, you need to add cleanup jobs.

## What I'd recommend
If you process fewer than 100 webhooks per day and your tolerance for downtime is "I'll check it in the morning," the DIY approach is fine. Build the SQLite logger, set up the cron alert, and move on.
If you're processing more volume, if silent failures cost you real money, or if you simply don't want to maintain monitoring infrastructure alongside your actual project, a purpose-built tool saves time and stress. The wrong answer is paying enterprise prices for a non-enterprise workload. Your monitoring bill shouldn't exceed your infrastructure bill.
